The Client

A highly profitable national healthcare services company that partners with more than 1,000 hospitals in over 45 states, with more over 2,400 team members.

The Challenge

Our client’s goal was to elevate the efficiency, strategy, and reputation of their existing PMO (Project Management Office). The hindrances to that goal were inaccurate scoping and insufficient resource allocation. This resulted in projects that were poorly managed and behind schedule. Key areas for needed improvement in the PMO included methods of delivery, comprehensive IT staff planning, strategic business system analysis, the ability to meet (and eventually exceed) business expectations, and overall project management effectiveness.

Solution

nimBOLD executed a two-phase, “restore and rescue” solution using two of our project management approaches. In the first phase, we used Project Development methods to restore the company’s PMO by conducting a thorough assessment of PMO staff and processes. We then created and implemented a strategy to rebuild and retrain the PMO through small group training on live projects.

We worked closely with senior leadership to provide project updates and build governance processes.

The Guidance and Mentoring approach was used to hire, train, and provide on-the-job guidance for the new PMO Manager.

The “rescue” phase of the solution focused on salvaging and course-correcting critical projects. This allowed us to put our training points to the test.

We Rescued Three Projects

National Telecommunications Project
This project was behind schedule, causing a lack of faith in business management, and not yielding anticipated benefits. Nimbold put the project back on track, resulting in strong business collaboration and improved definition of near-term tactics and overall rollout strategy.

Competitor Acquisition Project
This extremely high profile and complex project sought to integrate over a dozen systems. Nimbold resources converted all physical company sites to a new platform that governed all equipment, record-keeping and billing, improving all on-site imaging capabilities.

Critical Software Upgrade Project
Having the potential to disrupt the company’s entire business if not done correctly, this project entailed replacing the company’s software platform, which was being retired by the manufacturer. Nimbold’s resources managed a seamless transition to the new platform.

Results

  • Successfully rebuilt and retrained the client’s PMO, contributing to the client’s increased success.
  • Rescued three critical projects while setting up the PMO for success in future projects.
  • All project processes have been broken down into simple, bite-sized chunks. Company challenges have been reduced to their most basic form, allowing for easy and efficient project delivery.
  • The client now has a succinct PMO philosophy: tell me what it is, tell me what it is not, and give me an example of what we are going to deliver.
  • PMO management personnel have been trained to ask questions and get involved, build strong relationships with stakeholders, and set and exceed expectations by delivering projects on time and within budget.
  • The company’s new and improved PMO is light on bureaucracy and gets senior leadership up to speed without overwhelming them with too many details.
  • PMO processes also now include the creation of a concise, two-page executive brief, which explains each project’s moving parts and how they work together, and provides senior leadership with the means to easily understand and report on each project.
